Managed APIs versus self-hosting: account for control and maintenance

Compare hosted inference with operating model services, checking versions, concurrency and recovery across the full delivery cost.

Our take

Choose an approach

Consider managed APIs to reduce runtime operations and self-hosting when control over weights and backends justifies maintenance. Self-hosting is neither inherently offline nor cheaper, and managed APIs still fail. Fix quality and demand, then compare resources, limits and recovery rather than token prices alone.

01

Model control and operational responsibility differ

vLLM offers online serving compatible with parts of the OpenAI API, not every parameter or capability. Providers operate managed models while applications check versions and limits. Self-hosting needs weights, drivers, backends and suitable licenses. When models differ, quality differences cannot be attributed solely to deployment. Record real versions and separate weight control from task suitability instead of relying on autonomy labels.

02

Check quality and sustained load on the same task

Use fixed inputs and acceptance criteria, compare quality first, then increase concurrency within permitted testing. Record full latency, failures and retries instead of inferring capacity from one idle request. Check memory and loading locally and rate-limit recovery for hosted APIs. Simulate unavailability and require explicit failure instead of silently returning stale answers. No serving or load test was run and public rankings do not replace task evaluation.

03

Calculate resources and operations at actual volume

Self-hosting includes equipment and upgrades even at low usage; managed cost includes retries and required features. Preserve recoverable settings and verified versions and replay difficult cases after updates. Different tasks may use different deployments, but validate outputs and data conditions before switching. Decide around quality thresholds and team capacity rather than ownership or one successful API call.
